How to define a technical mandate, assess relevant work, and avoid searching for an impossible combination of skills.

Name the outcome before the technology

Describe the system and the problem: a migration, unreliable service, security exposure, data bottleneck, or product delivery constraint. Identify who uses the system and what improvement would count as success. This makes the search more meaningful than a list of platforms copied from several job descriptions.

Choose the essential depth

Separate capabilities needed on day one from tools a strong candidate can learn. A cybersecurity assignment might emphasize incident response, identity, cloud security, or governance. An AI initiative might need data infrastructure, model evaluation, product judgment, or operational deployment. These areas overlap, but one title does not establish depth across them all.

Plan technical evaluation early

Name the person who can evaluate the work. Use a relevant discussion, a proportionate exercise, or an explanation of prior decisions that respects confidentiality. Ask candidates to describe constraints, alternatives, implementation, and how they checked the result. Record individual contribution separately from the achievements of a large team.

A résumé keyword match or self-described proficiency should not substitute for this discussion. Consistent prompts help interviewers compare evidence without treating a single exercise as a complete picture of someone’s ability.

Clarify the environment candidates will enter

Discuss reporting lines, decision authority, on-call requirements, remote or onsite expectations, documentation, and the support available. For a leader, explore how technical priorities compete with commercial demands. For an individual contributor, clarify who owns architecture and how work reaches production.

Use a market map to resolve tradeoffs

If the search combines scarce expertise, a narrow location, and a constrained compensation range, examine which requirement is flexible.
